Deeptech Scaling Readiness Strategies for Spin-offs

Scaling Readiness Lab Petra Wolkenstein Michael Kubiena Konsultori

The leap from a university lab to a global market is less of a step and more of a high-stakes vault. For deeptech founders, the “science” is often the strongest pillar, but as any seasoned entrepreneur will tell you, a breakthrough patent does not a scalable business make.

On March 6th, 2026, Konsultori headed to the University of Vienna for a “Sandpit Session” focused on a singular, high-stakes mission: From Spin-off to Scaleup. We sat down with founders who are currently standing at the precipice of Product-Market Fit (PMF), preparing to transition from experimental trial-and-error to repeatable commercial growth.

The timing is critical. According to recent ecosystem data, nearly 70% of startups fail due to premature scaling—hiring too fast or spending on marketing before the foundation is solid. This post outlines the key deeptech scaling readiness strategies discussed during our Lab to ensure your venture doesn’t just grow, but scales sustainably.

Why Scaling Readiness Matters

Deeptech ventures face unique “valleys of death.” Unlike pure SaaS models, deeptech involves longer R&D cycles, complex IP, and heavy capital requirements.

Avoiding the “Premature Scaling Trap”

Investing in a massive Go-To-Market (GTM) engine before your internal processes are ready is a fast track to burning through your Series A.

Investor Confidence

VCs in the current climate aren’t just looking for tech; they are looking for “scaling readiness.” They want to see a 360° understanding of the business not just the laboratory results.

Key Takeaways from the Scaling Readiness Lab

While our full Scaling Readiness Check evaluates a startup across 12 distinct dimensions, our workshop at the University of Vienna zoomed in on the friction points most common to academic spin-offs.

1. Prioritising the Product Roadmap with RICE

Deeptech founders are often visionary, leading to a “feature-rich” but “focus-poor” roadmap. When inundated with dozens of feature requests from early testers, how do you choose?

We introduced the RICE Framework (Reach, Impact, Confidence, and Effort) to move from emotional or “loudest-customer” decision-making to a rigorous, methodological approach to prioritisation.

2. The Great Re-Focus: GTM Readiness

A common symptom of the pre-scaling phase is having a “patchwork” of diverse customers across too many segments.

The Problem:

Scaling requires narrowing your focus back down.

The Strategy:

Before you can scale GTM, you must conduct a cold-eyed analysis to define your core target segments and most repeatable use cases. Scaling is about doing one thing exceptionally well for a specific group before expanding.

3. Attracting Talent in a Scarce Market

In Austria, the war for talent is particularly fierce. Deeptech startups often struggle to compete with corporate salaries. We discussed two vital levers:

Employee Value Proposition (EVP)

Why should a top-tier engineer join you? It’s often about the mission and the autonomy.

We explored the value of ESOPs and the specific benefits of the FlexCo (Flexible Company) legal structure in Austria, which makes sharing equity with employees significantly more accessible.

4. The 360° Outside Perspective

One of the most resonant takeaways for participants was the need for an external “audit.” Many founders noted that the Lab was eye-opening concerning what is coming and what to focus on towards PMF and scaling. Our Scaling Readiness Check provides automated feedback on where a startup meets minimum requirements across all 12 dimensions and where they are lagging.

5. Long-term Strategy & Alignment

In our 1:1 coaching sessions following the event, we dived deeper into the “human” side of scaling: cofounder alignment and long-term funding strategy. Technical excellence only scales if the leadership team is moving in the same direction with a clear compensation and attractiveness method for the team.

Closing: The Path Forward

Scaling is a marathon, not a sprint, and the preparation happens long before the starting gun fires. We want to extend a huge thank you to the University of Vienna Entrepreneurship Center, specifically Ardita Gjeci, Marco Masia, and Clara Conrad-Billroth, for inviting us to lead this Sandpit Session. Their dedication to supporting startups beyond the initial incubation phase is exactly what the Vienna ecosystem needs to bridge the gap to mid-stage success.

Whether you are a spin-off finding your feet or a founder approaching your first major growth spurt, remember: deeptech scaling readiness strategies are about diagnosis, not guesswork.
